What Clients Say

Reflections from owner-managers.

AH

Ahmad Hafizi

MD, Building Materials Distributor · Selangor

I came in thinking the Business Health Review would confirm a few things I already suspected. What I didn't expect was how clearly it surfaced a tension I had been working around for three years without naming it. The written reflection gave me something to take back to my partner in the business and have a proper conversation.

The planning advisory was genuinely different from other consultants I've used. They didn't arrive with a template. The conversations were structured but followed where the thinking led. The financial sketch was honest — not optimistic by default — and that was exactly what I needed before committing to a significant expansion.

Raj Kumar Krishnan

Owner, Precision Engineering SME · Penang

I booked an Owner Advisory Session to talk through a succession question involving my son. Rashid was well-prepared, direct without being blunt, and didn't push me toward a particular answer. The written note afterwards helped me organise what I'd decided — and what I still needed to work out. I've since booked a second session.

We used the planning advisory when considering a move into a new market segment. What I valued most was the follow-up conversation three months later. By then I had started implementing parts of the plan, and that second conversation helped me recalibrate a few things that had shifted. That kind of continued engagement is rare.

Director, Family Retail Group · Johor

Our family business had been through a difficult period before we engaged Halcyon Forge. The Business Health Review didn't just look at numbers — it helped us understand where some of the relational tension was sitting and why certain decisions had been avoided. The document gave us a language for conversations we'd been unable to have.

Founder, Healthcare Services SME · Ipoh

I was hesitant to engage a consultant — I'd had experiences where the output was more sophisticated than useful. Halcyon Forge was different. The written outputs were direct and applicable. The summary card in particular was something I showed to my accountant and my bank manager, and it helped frame conversations with both of them more effectively.

Deeper Stories

Three engagements, described in more detail.

The Situation

A third-generation family business in the distribution sector had grown substantially over fifteen years but was experiencing slower growth, increasing staff turnover, and a growing sense among the founding family that something structural needed to change. They weren't sure what, and weren't sure where to start.

What We Did

We conducted a Business Health Review over three weeks, including sessions with the three founding family members separately and then together, a review of four years of financials, and an operational walkthrough. The written reflection identified three core tensions and two significant structural decisions that had been deferred for years.

What Followed

The family used the written reflection as the basis for a board-level conversation — the first structured one they had held in years. Within three months they had resolved the most significant deferred decision and had begun a Next-Stage Planning Advisory with us to work through the path forward.

Distribution sector · Kuala Lumpur · 2024–25

The Situation

A founder of a professional services firm was considering two very different directions: expanding into a second city, or deepening the offering in their existing market. Both felt viable. Both felt risky. She needed a structured way to think through them — not a recommendation, but a framework she could apply herself.

What We Did

We ran the Next-Stage Planning Advisory over seven weeks, including structured conversations about market positioning, financial capacity, team readiness, and the founder's own priorities and timeline. The financial sketch compared both paths under conservative and moderate assumptions.

What Followed

She chose to deepen in the existing market — a decision she described as "the one I knew was right, but needed to arrive at carefully." The planning document helped her communicate the decision to her team. The quarterly follow-up confirmed the approach was working as anticipated.

The Situation

An owner-manager in manufacturing was approached by a potential strategic partner — a larger regional player interested in a minority stake. He had never navigated this kind of conversation before and wanted a frank, private discussion about the implications before engaging the other party further.

What We Did

We held two Owner Advisory Sessions. The first covered the nature of minority stake partnerships, the questions he should be asking before any serious discussion, and the control and governance implications. The second covered his specific reaction to the initial proposal and the areas of the term sheet he found unclear.

What Followed

He entered the subsequent negotiation considerably better prepared. His legal counsel noted that his level of understanding of the deal structure was unusually strong for an owner-manager negotiating this kind of arrangement for the first time. He ultimately agreed a deal on terms he was satisfied with.
